If you're solo or running a 2-3 person business doing under $1M in revenue, the right AI stack is small, cheap, and boring. Most "AI for small business" content is written for 20-person companies. The honest version for actual under-$1M operators is much shorter.
The four-tool stack
Total cost: about $50/month. Time savings: typically 6-12 hours per week.
1. ChatGPT Plus — $20/month
The one paid AI subscription that pays back the fastest at this scale. Worth it because:
- Custom GPTs you build for your specific recurring tasks (quoting, customer emails, social captions) cut typical drafting time by 70-80%.
- The save-and-pin feature means the GPT you build today still works on Saturday morning when you need to use it.
- Image generation is included — useful for social posts and quick marketing visuals.
For under-$1M operators, this is your highest-leverage software subscription, period.
2. Google Voice or your VoIP — Free
Auto-text on missed calls. Catches roughly 60% of after-hours leads that would otherwise die in voicemail. The math: a single recovered lead worth $300+ pays for the next 100 years of free service.
Set this up in 5 minutes: phone settings → "Send text on missed call" → use the template:
> "Hi, this is [name] at [biz]. We missed your call. Reply with what you need and I'll get back to you tomorrow morning. Reply 'urgent' if it can't wait."
3. Cal.com or Calendly free tier — Free
If you book any kind of appointments — service calls, consultations, anything with a calendar — using a self-service booking link saves 2-4 hours/week of email back-and-forth.
The free tier of Cal.com or Calendly handles single 1:1 bookings without limits. Don't pay until you actually need group scheduling or team handoffs.
4. Make.com (or Zapier) — $9-20/month
You'll need this once you have 2-3 software tools that should talk to each other. Calendar to CRM. Form submission to email. Payment confirmation to fulfillment email.
For under-$1M businesses, Make's $9/month "Core" tier handles 4-6 automations comfortably. Zapier's $20/month is doable but Make wins on price at this scale.
Total stack: ~$30-50/month. Time saved across the four tools typically 6-12 hours/week. At any reasonable hourly rate that's a 50-100x return on the subscription cost.
What you DON'T need yet
The temptation at this scale is to overbuy. Common mistakes:
ChatGPT Team or Enterprise. You don't have a team. Plus is enough.
A "real" CRM beyond HubSpot's free tier. HubSpot Free or Pipedrive's lowest tier is enough until you have a real sales team. Don't pay $50-100/month for features you won't use.
AI receptionist services beyond free auto-text. The paid tiers ($25-300/month) are real value once you have real call volume. Under $1M revenue, the math rarely works for the paid tiers.
Custom-built AI of any kind. Off-the-shelf SaaS beats custom every time at this scale on cost and reliability.
AI consulting retainers. Save the money. The free checklist on our /assessment/ page covers 80% of what a $5K/month consultant would tell you.
When to upgrade
You'll know it's time to add tools when:
- ChatGPT Plus hits its monthly limits more than twice a month (upgrade to Team if you have a team).
- Google Voice's auto-text isn't catching enough leads because you have call-volume issues (upgrade to a $25-50/month AI receptionist).
- You're running 8+ automations and Make's $9 tier hits operations limits (upgrade to $19/month).
Until any of those is true, the four-tool stack above is enough.

For a solo operator at this scale who actually uses the stack:
- ChatGPT Plus, used for one specific recurring task (quotes, emails, posts): saves 3-5 hours/week.
- Google Voice auto-text: catches 2-4 leads/week that would have died.
- Cal.com self-service booking: saves 2-3 hours/week of scheduling back-and-forth.
- Make.com handling 4-6 automations: saves another 1-2 hours/week from manual data entry.
Total: 6-12 hours/week reclaimed. Cost: $30-50/month.
That's the unsexy truth of AI for small business. Boring tools, boring setup, real time savings.
