90 Days Running AI for 14 Ohio Service Businesses — What Actually Paid Back

Between February and April 2026, we installed AI tooling across 14 small service businesses in Central and Northeast Ohio — 4-bay auto repair, 6-person plumbing, 2-vet clinic, 3-stylist salon, residential cleaning crew, 4-person landscaping crew, 2-attorney estate-planning firm, 6-person roofing contractor, and seven others. This is a first-person account of what worked, what failed, and the specific tools each one ended up using. Numbers and timelines are accurate. Client names are withheld for privacy.

I am not going to tell you "AI is transforming small business." That is on every marketing site already. I am going to tell you, with specifics, what we tried, what each thing cost, what each thing recovered, and what we killed.

If you run a service business between 1 and 25 people doing roughly $250K to $5M in revenue, the patterns below repeat across almost every operation we touched.

The pattern that consistently paid back across all 14

One specific play paid back fastest in 12 of the 14 implementations: auto-text on missed call.

It is a free setting built into every modern phone system (RingCentral, OpenPhone, Google Voice, 8x8, Dialpad, Vonage, Nextiva, Ooma, Phone.com, Sideline, Grasshopper, and most generic VoIP). When a caller goes to voicemail, the system instantly texts them. The text says "thanks for calling [business] — sorry we missed you. Reply here with your situation and we'll text you back inside an hour."

Recovery rates across the implementations:

The math: setup time was 5 to 15 minutes per business. Ongoing cost was $0. The 4-bay auto repair shop recovered $4,200 in the first 30 days from the single setting, at zero ongoing cost.

For most service businesses in our sample, this single setting was the highest dollar-per-hour-invested AI play we found. Not the flashy AI receptionist. Not the custom GPT. The free setting most owners have in their phone bill already.

The second consistent winner: custom GPTs for quote drafting

Six of the 14 businesses had a quote-drafting bottleneck — the owner spends 12 to 20 minutes hand-drafting each quote, quotes go out next-day instead of same-day, and close rate suffers because someone else replied first.

For all six, the fix was the same pattern: a custom GPT trained on the business's last 20 to 30 quotes plus a 5-field intake form (Google Forms, free) that the owner or a sales rep fills out from the truck immediately after a site visit.

The result was consistent enough that it surprised us:

The mechanism is not that AI writes better quotes than the owner does. The mechanism is speed of response. In service businesses, the first competent quote often wins the job — and waiting until evening to draft quotes from your day's site visits is a structural disadvantage.

Tool stack: ChatGPT Plus ($20/month) plus Google Forms (free). Total tool spend: $20/month. Setup time per business: 3 to 4 hours including training the GPT on past quotes.

What we tried and killed

AI receptionist for small-volume service businesses (under 4 missed calls/week). We installed Goodcall ($40/month) on three businesses that fit this profile. In all three, the auto-text floor caught most of what would have escaped. The AI receptionist's marginal value was under $200/month in additional recovered revenue — barely above the $40 tool cost once you factor in the time to maintain the AI's knowledge base. Killed it on all three. The two that benefited (the 6-person plumbing company and one we are not naming) had higher call volume and emergency-driven verticals.

Lesson: below ~$50/month in incremental recovered revenue, the AI receptionist is not worth the maintenance overhead vs. the free auto-text floor.

AI website chatbots on home-service business sites. We piloted chatbots on three businesses. In 90 days they collectively produced two leads. The same businesses' "call us" buttons produced 470 calls. Killed on all three.

Lesson: service businesses where customers can phone are not where AI chatbots earn their keep. They earn keep in e-commerce, SaaS demo flows, and information-heavy sites where the friction of finding the right page is high.

AI menu engineering for an independent restaurant (under 100 covers/day). We piloted it on one independent restaurant in the Columbus area. The tool needs 6 to 12 months of clean POS data to produce useful recommendations. The restaurant had been on a new POS for 4 months. The recommendations were essentially noise. Killed at 60 days.

Lesson: AI menu engineering becomes useful at scale. For independents with under 100 covers/day, the chef's gut is more accurate than the model.

"AI consulting retainer" model (the $3,000-$10,000/month flavor). We didn't try this — we sell against it. But four of the businesses we installed for had been pitched it. None had pulled the trigger. The two who had previously paid for "AI strategy" retainers had nothing measurable to show six months later. We see this constantly.

Lesson: for sub-$5M revenue businesses, the $3K+/month consulting-retainer model produces strategy decks that gather dust. Fixed-price specific implementations produce measurable output.

The 3-step install pattern that worked across all 14

By implementation 4 or 5 we had a repeatable sequence that we now use as the default starting point:

  1. Day 1 — Turn on auto-text on missed call. Whatever phone system the business uses. Free. 5-15 minute setup. Test it from a personal phone outside business hours. This is the floor that catches the most obvious lost revenue.
  2. Day 2 to 7 — Install a custom GPT for whatever the owner spends the most repetitive time on. For service businesses, this is almost always quote drafting. For practices (dental, vet, legal), it's drafting client-facing emails. For salons/spas, it's social-media captions and post-visit follow-ups. $20/month ChatGPT Plus. 3-4 hours of training the GPT.
  3. Day 8 to 30 — Add review-request automation. Whatever the existing CRM or booking software is, almost all of them have an "automated review request" feature that is OFF by default. Turn it on. Configure it for 2 hours post-visit. Watch Google reviews compound.

Eighty percent of the value we delivered across the 14 implementations came from those three steps. Everything beyond is incremental.
